Context

When the engagement started, the brand had no meaningful email program and peak season was plateauing around $178k. November was the second-smallest revenue month of the year. The opportunity was clear: build an owned-audience revenue line and rebuild the peak-season playbook so growth didn't depend on discounting.

The problem

What we walked into

  • -No email or lifecycle program - every customer was a one-off sale.
  • -BFCM revenue had plateaued and the brand was leaning harder on discounts each year.
  • -Peak season was under-monetised - November was the 2nd-smallest month of the year.
  • -Paid media was the only growth lever, capping margin and exposing the business to CPM inflation.

Approach

What we did, in order

01

Built the lifecycle program from scratch

Welcome, browse-abandon, cart-abandon, post-purchase, win-back and VIP flows - each tested, each measured, each tied to incremental revenue (not opens).

02

Rebuilt the BFCM playbook around margin

Replaced sitewide markdowns with category-led offer architecture, tiered exclusives, and audience-specific drops. Peak season grew while protecting contribution margin.

03

Compounded over five years

Same partnership, same operating cadence, year after year. Each cycle's learnings fed the next, so peak season grew on a base that was already higher.

04

Reallocated paid spend to compounding moments

Shifted media weight toward the weeks and channels that compounded hardest with the owned audience - so paid and owned reinforced each other instead of competing.

The most recent cycle: +50% spend returned $0.25M incremental revenue at 120% profit ROI.

“Five years in, peak season compounds because the system compounds. It's not a campaign - it's a playbook.”
